ChatGPT competitor tracking

Track the Competitors ChatGPT Recommends

When ChatGPT answers "who's the best…", it usually names a handful of businesses. The ones it names instead of you are your real competitors in AI search — and they're often not the list you'd pull from Google. Competitor tracking records who they are, how often they appear and on which questions.

Your AI competitors aren't always your search competitors

In classic search, the sites above you are whoever ranks for the keyword — often directories and publishers. In a ChatGPT answer, the businesses named are the ones ChatGPT considers good options for the question. A small firm with a clear specialism and strong independent reviews can be named ahead of a much larger competitor, and an aggregator that dominates Google may not be named at all.

That's why it's worth recording competitors from the answers themselves rather than assuming you already know who you're up against.

What counts as a competitor

  • Named in the answer text — a business only counts if ChatGPT actually writes its name, not if it's merely somewhere in the sources.
  • A real alternative for the question — tools, directories, review sites and publications that ChatGPT mentions along the way aren't counted as competitors.
  • Counted once — a brand and its own product names are grouped, so one company with three named products doesn't look like three competitors.

The questions that reveal competitors

Competitor data is only as good as the questions behind it. Use the questions a buyer asks before they know any brand names:

Example · a fictional bookkeeping firm in Manchester

  • best bookkeeping service for small businesses in Manchester
  • affordable accountant for sole traders in Manchester
  • who can do my VAT returns if I use Xero?
  • bookkeeper vs accountant for a 5-person company

Comparison and problem questions often surface different competitors than "best X" questions — track a mix.

Reading competitor data

  • How often each competitor is named across all tracked answers — your share of the conversation compared with theirs.
  • On which questions — a competitor that owns your most commercial question matters more than one that appears on informational ones.
  • Position — when ChatGPT lists options, who tends to come first.
  • Movement between checks — who appeared or disappeared since the previous check. Trends only start once there are two real checks to compare.

For a single number that sums this up, see AI share of voice.

Turning competitor data into actions

  1. Open an answer where a competitor is named and you aren't, and look at the sources ChatGPT cited for it.
  2. Compare the competitor's page for that topic with yours: does it answer the question more directly, with more specifics?
  3. Note third-party lists, directories and review platforms that mention them but not you — those are outreach targets (see digital PR for AI search).
  4. Read how ChatGPT positions each competitor ("best for small teams", "premium option") — that's how buyers will hear about them.

Frequently asked questions

Why isn't a directory or review site listed as a competitor?

+

Because it isn't an alternative your customer would choose instead of you. Those sites still matter — they appear as cited sources, and being listed on them can help you get named.

Why do the competitors change between checks?

+

ChatGPT writes a new answer every time, and its web search can return different pages. That's why competitor data is read across repeated checks, not from one answer. More in why ChatGPT gives different answers.

Does it work for local businesses?

+

Yes. Questions can include your city or area, and the search uses your business's country when it's known, so local competitors show up.
